Here's my prompt for the agent offsite (give this to your Chief of Staff):
Run an internal offsite with every standing agent. Send each agent the following prompt independently:
“In 110 words or fewer, answer:
- What tasks do you own and specialize in?
- What information makes a handoff to you successful?
- Which agents should receive work you do not own, and when?
- What collaboration habit would make the team more effective?
Be concrete, first-person, and concise. Do not perform operational work.”
Collect every response. Reconcile overlaps, gaps, and conflicting ownership. Create one shared guide containing:
- A universal handoff template
- Each agent’s responsibilities
- Clear routing boundaries
- Escalation paths
- A checklist for adding future agents"
Distribute the completed guide to every agent and update the system’s shared memory so future handoffs follow it automatically.
